Aspiring to be Courageous

I have been on a quest to be an effective leader for decades. The journey has been one of intense learning that has been guided by many mentors, some of whom I have known personally and others that I have only known through their writing. Much of the learning has been through trial and error with lots of mistakes.
At different times in my life, I have operated as a climber, martyr, victim, and courageous leader.
Previously in my career, I was a climber. I drove projects, sold my ideas, and constantly tried to prove myself. While I got things done, I wasn’t very empathetic or tactful and I often overrode others. Through tenacity and hard work, I did get noticed and promoted. I was also under extreme stress and constantly worried about how I was being perceived.
At home, I used to be a martyr. I felt it was my job to make sure that nothing failed and I frantically raced around trying to cover all of the things that needed to get done and make everything perfect. I over-functioned for my family and felt exhausted and overwhelmed much of the time.
When my first marriage dissolved, I became a victim for a while and started my intense quest to figure out how to live and lead in a different way. It was during this time, that I was introduced to Brene Brown’s work on vulnerability that shifted my definition of courage and helped me clarify the kind of person and leader I want to be.
Now that I know what it feels like to be a courageous leader, I don’t want to live or lead in any other way. It is liberating and joyful when I am authentic and open and vulnerable. Even though I know this, it is still hard to be so open sometimes.
\"\"I put together a model that defines four patterns of thinking for “A Wiser Way” leadership training. The four quadrants in the model are separated by how self-focused we are, which could be labeled as ambition, and how focused we are on others, which could be labeled as service. The model was influenced by Kim Knapp’s Fear to Freedom model and Adam Grant’s book, Give and Take.
During the “A Wiser Way” training this week, I shared some of my personal stories, That was uncomfortable for me to do. I did it because I want to be a courageous leader. I am asking the Wiser Way participants to step out of their comfort zone and be vulnerable and wanted to lead by example.
My challenge to you this week is to draw on your courage and practice being open and authentic and vulnerable.

Reshaping Culture through Small Deliberate Decisions

Last week, we launched “A Wiser Way” leadership training program and almost 90 people started on the journey to create a learning culture that will fuel excellence and innovation. The objective of the leadership training is to develop self-managed leaders and teams who cultivate a sense of curiosity, foster a culture of positivity, build a collaborative environment, consistently execute, hold themselves and others accountable, and lead with integrity.
More than one person has talked to me about how the training was startling because it demonstrates so thoroughly how different my leadership style and expectations are than the previous leader. I don’t think I understood until I heard these comments how disorienting it has been for people to adjust to my very different expectations in how we will do our work and interact with each other.
The training is designed to help with that adjustment and give individuals skills and practice in becoming more autonomous. As we designed the program, we made small but important decisions to reinforce the objectives of the training,
The training is not required. Requiring the training would be top down and authoritarian, which is counter to the principle of self-management. So instead of mandating the training, I invited people to participate. I talked about how excited I was about the training and thanked everyone who signed up.
The training was offered to every team member, not just managers or “high potential” employees. This sends the message that leadership is not tied to position. We expect leaders at all levels and everyone contributes to building our culture and instilling excellence. It also clearly demonstrates that every person is worth the investment and we believe everyone is capable of learning and growing.
We paired participants with peer coaches. As we assigned pairs, we deliberately chose individuals from different groups and at different levels in the organization. This reinforces the message of collaboration and gives a safe place to practice accountability with a peer. And again, it reinforces the belief that leadership is independent of organizational position and hierarchy.
We asked the group to set their own rules for the coaching cohorts. We introduced the GROW coaching model, which teaches the coach how to ask open-ended questions that allows the person they are coaching to set Goals, understand their current Reality, explore Options, and determine what they Will do. This model teaches self-management and the role of a manager or peer in encouraging self-management in others.
We chose to train a large group of people to create a common language and set of expectations. We will offer the training enough times to give every person who wants to take the training the opportunity to participate.
The feedback from the first session was incredibly positive. As we have designed and started to deliver the training, it has challenged me to be very intentional about small decisions and word choices. Something to think about this week is whether your small decisions and actions are supporting a culture of learning and excellence.
 

Facing Ego

Over the break, I was able to spend a lot of time reading and relaxing. One of the books that I spent time with was David Richo’s “Five Things We Cannot Change and the Happiness We Find by Embracing Them.” The book is about accepting the the unavoidable \”givens\” of human existence: (1) everything changes and ends, (2) things do not always go according to plan, (3) life is not always fair, (4) pain is a part of life, and (5) people are not loving and loyal all the time. It is a terrific book and one of the concepts really resonated with me.
Richo uses the acronym FACE to help you identify whether your ego is showing up and making you miserable. It is not that ego is bad, it is part of being human. However, Richo argues that much of our suffering is self-inflicted when our ego tries to fight against the givens of life. When our thought patterns are centered in Fear, Attachment, Control, or Entitlement, we are feeding our ego and increasing our own pain. You can ask yourself the following questions to examine what your thought patterns are.
FEAR – Are you afraid of losing something? Are you afraid of not being enough? ATTACHMENT – Will you only be happy with a specific outcome or way of doing something? Are you attached to your position or title or status? CONTROL – Are you trying to force order or compliance? ENTITLEMENT – Do you feel like you deserve something that you don’t have?
I was feeling sad over the holidays and was actively fighting against the feeling. The interesting thing is that this book showed me was how I was using all of the ego thought patterns to try to suppress my sad feelings. As predicted by the book, by doing this, I made myself more miserable.
As I examined my internal stories, this is what I discovered. When I felt sad, I was afraid that I was slipping back into my old habits and fearful that I was going to lose my ability to live in joy and freedom. I was attached to my  self-image as a really positive person and told myself I shouldn’t be sad. I tried to control the situation. I tried to purge my sadness through meditation and positive written intentions and exercise, hoping that I could find something to make my feelings go away. I felt resentful that I was feeling fearful and sad and told myself that I had worked so hard that I deserved to be happy.
As I realized what I was doing, I just let myself be sad for a while and work through my grief, which is what I needed.
As I am writing this blog, I am smiling because I realize how far I have to go and how far I have come at the same time. I can see the growth in my ability to notice when my ego is showing up and how I am not condemning myself when it happens. That feels good to me and makes me happy.
My husband gave me the best advice as I was struggling and taking the time and effort to be introspective that I will pass along to you. Be gentle with yourself.
 

Replacing Should with Could

 
\"ByBecause of my work and travel schedule, I was feeling especially behind on all of the things that I needed to get done before Christmas this year. I decided that I was going to do an experiment in how I approached my task list so that I could bring more peace and joy into the season.
The experiment that I designed was simple. Whenever I caught myself saying, I “should” do that, I replaced the “should” statement with the question, “What could I do?”
One tradition that I have had for many years is making homemade cashew caramel clusters and sharing them with family and friends. When I caught myself in the “should” thought pattern about making them, I felt burdened and overwhelmed. When I asked myself what could I do, it made me remember why I make the candy and helped me identify different ways of sharing the treat that energized me.
As a child, some of my fond memories of the Christmas season are centered around Cashew Starkles. That was the name of the incredibly delicious cashew caramel clusters that could only be purchased once a year through my dad’s steelworker’s union. My sisters and I were each given an equal allotment of the candy and we judiciously rationed how much we consumed at any one time to stretch the enjoyment out over the entire month of December.
After the Cashew Starkles were no longer available and we could not find any replacement to buy, my dad recreated them. As my sisters and I dispersed across the country, we took the recipe and started making them part of our individual family traditions. When I explored why this tradition is meaningful to me, I realized that making the Cashew Starkles is partially a tribute to my dad. As I was making them this year, I thought of him often because I had reconnected to why I made them through my shift in thinking. This made making the chocolates enjoyable instead of tedious.
I also wanted to share my chocolates with my new colleagues and knew that it would be impractical to individually give away chocolates because there are too many people. Asking myself, what could I do opened up my thinking. My solution was to distribute tins of the chocolates to groups which worked beautifully and allowed me to share more broadly than I have previously, which was fun.
The real payback came as I shared them with people who I have given them to previously. As I delivered the candy to friends that look forward to their arrival each year, I loved seeing their pure joy and excitement that mirrored how I felt as I child when I got my Cashew Starkles.
Shifting from “should” to “what could I do” helped me simplify all parts of this holiday season, including my gift giving, decorating, and social obligations. I have felt peace and joy as the holiday approaches.
It is a principle that is directly applicable to all parts of our lives.
I invite you to try the same simple experiment. Next time you find yourself saying “should” to yourself or others, change the statement to the question “What could I/we/you do?” and see how it shifts your thinking and energy.

Stopping the Negative Downward Spiral

As we are opening up different ways of communicating and working together across campus, it is exposing gaps in expectations, lots of fears, and many stories. Sometimes very talented and committed people escalate their frustration, pick lines in battles between groups, and reinforce negative perceptions about individuals, creating a negative downward spiral. For many reasons, this is a common and understandable pattern that I’ve observed on several occasions.
I am sure everyone one of us can relate to being indignant over the actions of others. I certainly can. I have felt disrespected. I have felt that there is no way to satisfy someone’s expectation. I have felt criticized and unappreciated. I have felt fearful that I am not going to be able to get my work done successfully. These situations make us feel uncomfortable and they are not easy to work through.
The good news is that we are talking about our concerns and frustrations openly and with each other. That is a first step. Now we have the opportunity to work together to change these negative patterns..
We each have the ability to stop the spiral.
As we start talking directly to each other about our concerns in an open way, we are not going to do it perfectly or, even very well. When you receive negative feedback, you may want to withdraw and communicate less. This is the time to communicate more, not less. Try to have empathy and patience with yourself and each other. We are all practicing a new way of communicating and working together. The information that we get, even if it is not delivered perfectly is so valuable. Feedback can help us know where we have not been clear enough and what isn’t working.
We also need to try and assume good intentions from others. This is foundational because it helps regulate our response and keeps us open to listening. I have found it important to also check my own intentions to see what I really want. When my intentions are based in fear and are not positive and supportive, it is difficult to imagine that others are acting more altruistically than I am.
Most importantly, we need to acknowledge our part in creating the negative downward spiral and environment. I had a situation at work where I was constantly frustrated with a smart and negative colleague who was very critical of me and my team. I avoided him and minimized his feedback. This had been going on for years.  At the urging of my coach, I deliberately practiced withholding personal judgment, spent time talking with him personally, and looked for opportunities to acknowledge his contributions publicly. He became a friend and advocate. That was such a powerful lesson for me because I couldn’t see my own part in creating the negative pattern. I thought it was all his fault.
As I have shared these principles with several individuals, I have been appreciative about how open they were to change and willing to partner to create a more positive, effective, and collaborative team environment across all of the groups at Temple.
My invitation to you this week is to commit to doing your personal part to stop any negative downward spirals in your world.

Self-Mastery is a Journey


Self-mastery is a journey, not a destination and although I am passionate about sharing what I have learned, I am still practicing. I attended the Pennsylvania Area Banner Users Group (PABUG) conference last week and presented a session describing the Fear to Freedom coaching program that I co-developed with Kim Knapp at the University of Michigan Medical School. I enjoyed sharing my experience and reflected again how transformational the coaching has been for me personally.
\"fearfreedommodel\"The Fear to Freedom model is quite simple and powerful. The model is that when you are focused on yourself and worried about being good enough, you are operating in fear. However, when you are focused on others and the positive difference you can make, you can operate in freedom, which is fun and creative.
In order to shift from fear toward freedom, you can write a positive intention. A positive intention is written in past tense and describes the most positive outcome you can imagine. A big clue that you are residing in fear, is when your intention requires someone else to change. Because an intention is always a draft, you can rewrite your intention until you have shifted from wanting to look good to wanting others to feel good. Writing intentions helps me to self-manage my reactions and gives me a concrete way to understand and purify my motives so I can shift toward freedom.
Immediately following my presentation, I had a chance to practice and coach myself using the Fear to Freedom model and writing a positive intention.
I still get regular coaching from Kim and we have been thinking about how we could bring the coaching program to Temple University. I had some pretty concrete ideas about how I wanted to do this and when I presented it to Kim, she did not like my plan at all. We ended up having a heated conversation and agreed to a plan that I was not happy with, especially as I reflected about it over the long holiday weekend.
I had never had that strong of a disagreement with Kim and I was upset. I spent a lot of time in self-reflection and wrote an intention that clarified what I wanted and helped me manage myself out of fear. This week, Kim and I talked again about what had happened and renegotiated our approach. She expressed how she was grateful that we had the conflict because it meant we could create something together and that conflict is at the heart of creativity. I certainly felt better after our conversation.
Be kind to yourself as you travel down your own path toward self-mastery, knowing that there will be both conflict and joy in the journey.
 

Be Limitless

I recently had several interactions that reinforced how important it is to not expend energy or worry on what others think or say, but focus instead on knowing yourself and finding a selfless purpose.
This week, I had the privilege of hearing Colin Powell speak. He came to open the Veteran Services Center at Temple University and share his leadership experiences. He told us that after he was given command over a group, one of his lieutenants was upset that some of the men were saying that he got the job because he was black. His response was, “Who cares what they say!” His advice to the audience was not to worry about what other people say. Instead focus on working hard and being competent. He described how he was given opportunity to advance even in the most menial jobs because others noticed how he was working and he was rewarded for that competence. Colin Powell did not go to an elite military school. He grew up in the Bronx, struggled in school, and attended the City College of NY, where he discovered the ROTC and his life’s passion. He talked about being a leader that is selfless and kinder than necessary. His message was powerful and inspiring.
I also got the opportunity to share my leadership lessons with others this week. I attended a Women in Tech mixer with high school and college students who were interested in hearing from women professionals who have careers in high tech. I really enjoyed the interactions. One of the themes that I heard from others was how hard it is to be a woman in a the high tech industry. That has not been my experience. Like Colin Powell, I didn’t pay attention to whether others doubted my ability, I just did my best, tried to make a positive difference, and worked really hard. I was rewarded for competence and have been given opportunity after opportunity.
The most meaningful exchange of the evening made my entire week. Pallavi Kotturu, who is a senior at Temple, approached me. After a few minutes of talking about both of our experiences, she asked me what I was passionate about. As I explained that my passion was developing virtuous organizations and leaders, she lit up and shared her purpose and motto, which is:

Be Limitless
Empower Yourself & Those Around You

As we shared a deep connection and moment, I was so blown away that this young woman had already clearly learned what had taken me decades to understand. She had already discovered what it was like to live in freedom. She understood that being clear about who you are and connecting to a purpose that is focused on others gives you unlimited power, strength, and potential.
So this week, I got to learn from two virtuous leaders. One who is toward the end of his journey and another who is just starting hers.
My challenge to you this week is to notice whether you are feeling limitless. If not, take time to connect to a purpose that is focused on others.

Building Trust through Consistent Execution

Execution is about getting things done and holding ourselves and others accountable and trust is developed as we do this consistently. This week, I had an important reminder on how knowing your team members and getting things done together builds a powerful foundation of trust.
One of my goals has been to try to meet with every group in computer services and get to know the individuals across the organization. This week, I was able to complete that goal when I met several teams that work in a building, which is several miles from the main campus.
It has been so satisfying to go and meet with all of the computer services teams and hear about the great work they are doing. My meeting experience with each team has been remarkably consistent. Each team member is deeply grateful to be seen as an individual and the business partners rave about the great work that the Computer Services teams are doing and how much they rely on them. This is especially true when the technical teams sit next to their business partners.
The stories that were shared were about the quality of the outcomes, willingness to partner, and ability to meet commitments. Examples include moving a high performance computing (HPC) cluster over a weekend from a local university with login access available on Monday morning and hearing that the performance of the cluster was better once it was moved to our network. The ability of our team to exceed the expectations of the researchers cemented the relationship and created a basis of trust to have a full partnership. So far, I have heard that story every time I have met with the head researcher of that group.
Another story is about the business school, library, and computer services working together to put in a faculty management system pilot. When the group attended the vendor’s national conference, Temple was spotlighted as the institution that was able to bring up the system in the shortest amount of time. The team worked together to deliver a complex system that was both technically and politically challenging. Like most successful projects, this was possible because of the ability of the teams to align to common goals, work hard, compromise, and hold each other accountable.
These are just two examples of many positive stories that I heard. My observation is that Temple teams accomplish a tremendous amount with small teams that actively look to deeply leverage the full capabilities of the systems that we adopt. The creativity, hard work, and dedication of the team members has been awe inspiring. This consistent ability to execute on our commitments has built a powerful foundation of trust with computer services across the university.
Of course, I have also heard some stories of when we have not met commitments or delivered to the expectations of our partners across campus. The common themes in these stories are misaligned expectations, personality conflicts, institutional barriers, and poor communication.  So we have room for improvement as well as powerful successes to learn from and build on.
My challenge for you this week is to evaluate how you personally are doing in consistently meeting your commitments and building trust and identify one way you can improve.
 

Collaboration, more than just a checklist item

Collaboration is an overused term, especially in higher education. I have used it myself, often and broadly. Despite its general overuse, I added it to my top five characteristics that are required to create empowered and engaged employees. So this is my attempt to describe how collaboration looks and feels and how I have sharpened my definition as I work on being a positive leader.
Collaboration is not just a checklist item on a project plan
As a project manager over major systems implementation, I have added collaboration checkpoints to make sure we were actively engaging with the many constituents who wanted input into decisions. This is a vital part of a project when people really contribute to the decision making process so their participation shapes the outcome.
In the past, I often knew what I wanted the outcome to be and treated input and collaboration as necessary and time-consuming checklist items on my project plan. I’ve learned that when this happens for me, I know that I am not really collaborating, but just going through the motions of collaboration. I have certainly been on the other end of this, when I am called into a meeting or put on a committee where the outcome is already determined. When collaboration becomes just a checklist item on a project plan, it feels like a waste of time for everyone involved because it is. When this happens, it increases cynicism and disengagement.
Collaboration is different than consensus
I have often confused collaboration with consensus. They are not the same. Consensus focuses on coming to agreement on a decision while collaboration encourages the sharing of creative and innovative ideas. When I have been in a full consensus environment, it did not feel like an open space of risk and change where ideas could percolate and lead to richer outcomes. Consensus is often rooted in politics and in trying to please everyone, which is not possible when you are a leader. In a full consensus environment, anyone could veto an idea, which I have seen paralyze an organization.
Collaboration is deeper than sharing ideas and experiences
One of the great things about being in higher education is the willingness of colleagues from other institutions to share their experiences. I am at Educause this week, where the entire event revolves around peers sharing what they have learned with others. Yesterday, I was fortunate enough to participate in a workshop at the conference that moved from sharing to true collaboration, as I worked with a peer from Temple to analyze the root causes of barriers in promoting student success across campus.  Collaboration goes beyond the sharing of ideas. It involves working together to create something or to solve a problem.
Collaboration is giving away the power of controlling an outcome
Giving away my desire to control an outcome is the hardest thing for me to do and something that I am continually trying to improve upon. However, my experience is that when I have given away the control and actively partnered with others, things go so much better than when I try to control outcomes. Exerting control is based completely in fear, naturally causes resistance, and makes it harder to get things done. I used to think that it was my job to sell ideas and solutions. I have learned that selling is not collaboration, it is trying to get others to buy into your idea or solution.
Collaboration is actively engaging with willing partners to co-create solutions
I love Eric Dube’s reframing of collaboration as co-creation. The key to full employee engagement is for our processes and systems to be co-created by the people who will be using them. The overwhelming openness to work together across the entire campus on our strategic web project is a recent example of how having open conversations and extending the invitation to help solve long-standing problems is welcomed and appreciated.
Collaboration is creating a safe place to share ideas and openly challenge each other’s ideas
Creating a safe environment for sharing and challenging ideas is perhaps the most critical part being a leader. Actions speak much louder than words. When I am being humble and vulnerable, it creates a safe place for others to do the same.
One of the most powerful ideas that I have embraced as a leader is that it is not my job to come up with all of the ideas or solutions, but to ask good questions to expose ideas that will help the team create solutions. We then can have the conversations that will remove barriers and move us forward.
Collaboration is amazingly fun
True collaboration feels good and is an amazingly fun way to work. It is delightful to create innovative and interesting solutions with others in a supportive environment. I have found that engaging a skilled facilitator or using liberating structures are both helpful in promoting collaboration.
If you are collaborating and it is extremely painful, I would suggest that you or your collaboration partner might be trying to control rather than collaborate. Something to think about this week.

Practicing Giving and Receiving Feedback

I had so much fun at the all-staff meeting we held this week at Temple University and felt very supported by the team as we practiced giving and receiving feedback to create a more open and collaborative culture. We invited all of our IT colleagues from across campus to join us for the meeting and many of them came, which was terrific.
I was able to incorporate some of the feedback from our previous meeting. Specifically, I heard that some team members were uncomfortable at our last meeting because I asked everyone to share personal stories with someone they didn’t know. Also, I received a suggestion to use technology to solicit more honest feedback and make people feel safer. To address this concern, I used PollEverywhere to create anonymous polls scattered throughout the presentation.
\"fear-to-freedom\"After giving an update on the action items from our previous meetings, I introduced the Fear to Freedom model to the group. This is a simple and powerful tool that has helped me recognize when I am in fear and focused on myself and to manage myself to a more open and free state of mind.
The heart of the training was around how we can think about feedback as a gift that we graciously give and receive from a place of freedom and openness. These are the principles that we asked everyone to follow.
When giving feedback:

  • State facts – be specific
  • Leave out generalizations (all, every, always) and judgement (good, bad)
  • Go direct – preferably in person
  • Check your intentions
  • Ask if the person is open to feedback
  • Use “MRI” – Most Respectful Interpretation – of others’ actions.
  • State the problem from your own observations

When receiving feedback:

  • Listen attentively
  • Say thank you
  • If you are not in a place to be open to feedback, let the other person know
  • Assume the best intentions
  • Ask clarifying questions
  • Avoid being defensive (going to fear)
  • Take the feedback away, determine what you want to do with it

Then we broke into groups of three and alternated roles of giver, receiver, and observer playing several scenarios designed to show how fear can interfere with either giving or receiving feedback.
After the first scenario, I asked the group whether it went as they expected and many of the groups indicated that they were surprised that the gift of positive feedback was not well received. Each person only saw the following information for the role they were playing.

  • Kelly (Giver): Pat is a peer and one of the best people on your team. It has been a crazy couple of weeks on the project and the entire team has been working really hard to make a deadline. Pat really helped you out personally by the way s/he maintained a sense of humor and optimism. You want to let Pat know what a difference s/he made to you personally and the team.
  • Pat (Receiver): You have often felt that Kelly is quite competitive as a team member and a brown-noser and looking to advance at the expense of the rest of the team. You are not sure if you trust Kelly.
  • Observer: Watch to see if the giver asks permission and is specific in the feedback. Watch to see if the receiver sincerely thanks the giver and if there is any underlying tension in the exchange.

One giver described in bafflement, how the receiving partner responded to his sincere thanks with abrupt, monosyllabic thanks that made him want to stop giving praise. The receiver reported that he felt he was being open, but that was not how the giver or the observer felt about his responses.
This simple role play demonstrated how much our internal stories influence our actions and put us into a closed, judgmental, and fearful position. When we take this defensive and fearful stance, we can discount all feedback, even when it is positive, from individuals based on our previous interactions or even things we have just heard about them.
When we can master our stories and stay out of fear, we can break the negative cycle and be in a powerful position to influence and change outcomes. The most common question that I got after the meeting was what if all of our attempts to extend in openness and kindness are rebuffed. My answer was that we can never change anyone but ourselves. If we can stay in a place of freedom where we continue to be positive and open in giving and receiving feedback, we will be happier and more successful and productive independent of whether anyone else changes.
The quote on the picture that I found for this blog answers this question much better than I did. When we are looking for something in return to our gift of feedback, it is our ego showing up. We are focused on ourselves and want validation, not what is best for the person who we are giving feedback. We are operating in fear, not in freedom.
